Most small and mid-sized manufacturers in Atlantic Canada run a capable ERP for finance and purchasing, a handful of good machines, and a workforce that knows the product cold. What they rarely have is a live connection between the two. Production counts, downtime reasons and scrap are still captured on paper travellers or a shared spreadsheet, then keyed in a shift or a day later. By the time the number reaches the ERP, whether that is Dynamics 365 Business Central, JD Edwards or SAP Business One, the moment to act on it has passed. This Diagnostic Mirror is built for that reality: a fabricator, a food or seafood processor, a metal shop or a plastics moulder that has outgrown spreadsheets but has not yet wired the floor to the office.
The pattern we see across the cohort is consistent. Firms score reasonably on Technology and Process because they have invested in equipment and hold real ISO or HACCP-grade discipline. They score much lower on Data and Analytics because there is no manufacturing execution system (MES) sitting between the machines and the ERP, no real-time OEE (overall equipment effectiveness) board, and no clean view of scrap or first-pass yield by line or by shift. Maintenance is largely reactive: crews fix the breakdown, log it informally, and move on, with no CMMS driving preventive schedules off runtime hours. The result is a plant that feels busy and profitable in aggregate but cannot tell you which machine, product or shift is quietly eroding margin.
The technical gap underneath most of this is the OT/IT divide. Programmable controllers, HMIs and sensors on the floor speak protocols that never reach the business systems, and the two networks are often flat and poorly segmented, which is a real cybersecurity exposure the moment IIoT sensors or a remote-monitoring vendor get added. Closing the gap is not a rip-and-replace project. It is edge data capture from existing PLCs, a lightweight MES or OEE layer, an integration path into the ERP, and a CMMS to make maintenance proactive. Done in that order, real-time OEE and scrap visibility, integrated quoting and planning, and full lot traceability become achievable inside a year rather than a five-year Industry 4.0 programme.
The funding position in Atlantic Canada is genuinely favourable and shapes how we sequence the work. ACOA's Regional Economic Growth through Innovation (REGI) stream and provincial productivity and digital-adoption programs routinely cover a large share of automation and shop-floor-data projects, and where the work involves genuinely novel technical development, NRC IRAP can fund the engineering effort. Stacked sensibly, non-repayable contributions of roughly 50 to 75 percent of eligible cost are realistic for the right project. That changes the business case: the question stops being whether you can afford the visibility layer and becomes how fast you can put it in and start compounding the margin it protects.
